Territory and Quota Planning Automation for Annual Planning
Annual territory planning took 6 weeks in spreadsheets across 3 teams, producing unstable territories that kept reps in flux for 8 weeks into the new year. A territory modeling tool cut planning to 4 days and gave reps stable books on day one of the fiscal year.
Cost of problem
8 weeks of reduced rep productivity = $500k in delayed attainment
Savings achieved
$500k in earlier rep attainment from stable day-one territories
Time saved
6 weeks → 4 days for annual planning cycle
ROI
10x ROI in year one
Build time
4 weeks
The Problem
Every November, Sales Strategy, Finance, and RevOps would spend 6 weeks in a shared Google Sheet trying to carve territories for 200+ reps. The sheet had broken formulas, version conflicts, and no audit trail. Territories were revised 4-6 times before sign-off. Reps didn't receive final territory assignments until 8 weeks into Q1, meaning they were prospecting into accounts that might change hands — a direct cause of pipeline leakage and rep frustration.
What Was Built
A Python territory modeling tool that ingests TAM data (from ZoomInfo/Clearbit), historical win rates by segment and geo, rep capacity/ramping assumptions, and company headcount plans. It uses an optimization algorithm (PuLP linear programming) to generate balanced territory assignments that equalize addressable market across reps while respecting logical geographic boundaries. Output is an Excel workbook with territory cards per rep and a summary view for leadership sign-off.
How It Was Implemented
The model runs as a Streamlit app so Sales Strategy can run scenarios without RevOps involvement (e.g., 'what if we add 20 reps in EMEA?', 'what if we split the enterprise segment by ARR tier?'). Each scenario is versioned and stored. When leadership approves a plan, the tool generates the Salesforce bulk update CSV to reassign account ownership. Historical plans are archived so post-mortem analysis is possible.
The Outcome
Planning time dropped from 6 weeks to 4 days. Territories were stable on day one of the new fiscal year for the first time in 5 years. Rep satisfaction scores in the annual planning survey increased by 34%. Two Sales VPs who had previously maintained their own shadow models retired those spreadsheets. Finance used the same tool to model quota allocations for the first time, replacing a separate process.
